Why HVAC Leads Arrive All Summer and Still Nothing Gets Booked

The leads are rarely the problem. The gap is between a homeowner with a dead system at 2pm in July and whether your office answers before the next company does. We build the campaign around that window.

Segment B · Service & replacement. Priority markets: FL, NC, VA, NJ, PA, GA, MA.

01

Market reality

What actually decides who wins hvac jobs in a local market.

Reality 01

A no-cooling call in a heat wave is a same-hour decision. The homeowner is calling three companies and booking whoever picks up and can dispatch today — quote quality barely enters into it.

Reality 02

Replacement is a different animal: a $9,000 changeout is researched for days, shaped by financing options and the technician who diagnosed the failure, and lost to whoever followed up.

Reality 03

Summer and the first cold snap compress a huge share of annual demand into a few weeks. A campaign that spends evenly across the year wastes budget in the shoulder months and runs out of capacity in peak.

HVAC acquisition economics

Replacement and service demand carry different job values, different decision windows and different urgency. The campaign is built around which one you want to grow.

02

How the homeowner actually decides

Service intent is emergency intent. The trigger is a system that stopped working, the research is a single search or a saved number, and the decision is made on the phone in minutes. Whoever answers, sounds competent and commits to a dispatch window wins. Marketing here is really about routing the call and answering it fast.

Replacement intent is slower and higher-stakes. It usually starts with a failed repair or a technician saying the unit is on borrowed time. Now the homeowner is weighing SEER2 ratings they do not understand, a financing payment, and which of two or three companies to trust with a multi-thousand-dollar install. The company that provides a clear proposal and follows up on the same day is the one that closes.

Channel fit

Which channels earn their budget in this trade, and why.

ChannelFitWhy
Local Services AdsPrimary for serviceGoogle-screened, pay-per-lead, and it puts you at the top for “AC repair near me” at the exact moment of emergency intent.
Google SearchPrimary for replacementHigh-intent “furnace replacement cost / AC installation” searches carry the job value that funds the account.
Meta AdsSecondaryBest for maintenance-agreement offers and off-season demand generation, not for capturing an active no-cooling emergency.
SEOLong-term baseCompounds trust for “changeout,” brand and neighborhood terms, but it will not fill a calendar this cooling season on its own.
04

The offer that converts

For service, the winning offer is not a discount — it is certainty. A named same-day or next-morning dispatch window, a flat diagnostic fee and a live person converts far better than “$59 off.” For replacement, the offer is a free in-home estimate paired with financing framed as a monthly payment, because the objection is rarely the system — it is the check.

A maintenance agreement is the quiet workhorse. Sold on the back of a service call, it turns a one-time transaction into a recurring relationship and a warm list to remarket the eventual changeout to.

05

Where the money actually leaks

The most expensive failure in HVAC marketing is not a bad ad — it is a good ad feeding a phone nobody answers after 5pm or on a Sunday. We map the full path from impression to booked dispatch and instrument the parts most companies never measure: speed to first callback, form-to-call conversion, and how many “no answer” leads are ever followed up.

  • Call tracking on every ad source so you can see cost per booked call, not cost per click
  • A 72-hour follow-up sequence for form fills that do not answer the first callback
  • Budget rules that shift spend toward replacement when service capacity is full

What owners tell us

The objections we hear from contractors in this trade — and the honest answer.

My techs are already slammed in July. More leads just means more missed calls.

That is the point of building around capacity. We can throttle spend to your dispatch board, weight budget toward higher-value replacements when service is saturated, and route overflow to a booked callback instead of a lost lead. More leads you cannot service is not the goal.

Agencies send me tire-kickers who want a $59 tune-up and never buy.

Cheap tune-up offers attract exactly that. We qualify on the landing page and in the ad angle — system age, homeowner status, repair-or-replace intent — so the leads that reach your office skew toward replacement, and the tune-ups become a maintenance-agreement pipeline instead of dead ends.

I tried ads and paid for clicks that never called.

Clicks are not the deliverable; booked calls are. The fix is usually the path after the click — call tracking, a callback-in-5-minutes commitment, and a follow-up sequence for the ones who fill a form but do not pick up. We instrument the whole path, not just the ad.

We speak the trade

A campaign written by someone who has never worked in hvac reads like an outsider on the first line. We build the language of the trade into the ads, pages and qualification, because the homeowner and the estimator both notice.

HVAC marketing questions

Should I run Local Services Ads or regular Google Ads?

Usually both, for different jobs. LSA captures emergency service intent efficiently on a pay-per-lead basis. Search Ads capture higher-value replacement research. We size the split to your capacity and your margin on each job type.

How do you handle the summer demand spike?

We build seasonal budget rules so spend rises into peak and pulls back in the shoulder months, and we can weight toward replacement when your service board is saturated. The goal is booked, serviceable jobs — not leads you have to turn away.

Can you help us sell more replacements, not just repairs?

Yes. Replacement is where the margin is. We target replacement-intent searches, structure the offer around financing and a free in-home estimate, and build the follow-up that turns a diagnosed failure into a signed changeout.

What about maintenance agreements?

They are one of the highest-return offers in the trade. We build the campaign and follow-up to convert one-time service calls into recurring agreements, which also becomes your warmest list for the eventual replacement.

Do you require a big ad budget to start?

No. There is no budget gate to book a session. We do ask what you can invest so the plan is realistic — HVAC in a competitive metro needs enough to produce usable data — but budget does not decide whether we work together.

Get Your Free Custom Ad Campaign

The Free Custom Ad Campaign is a written campaign plan built for one contractor, in one market, for one trade.

We research your business before we speak. You get the plan on a 30-minute call and a PDF in your inbox the same day.

We build eight of these a month. When the month is full, the calendar closes.

What is in it

  1. 01A scan of the three to five contractors currently buying attention in your market
  2. 02The homeowner offer we would put in front of that market, and why that one
  3. 03One complete ad concept - hook, angle, headline, primary text and creative direction
  4. 04The channel, targeting and daily budget it needs to produce usable data
  5. 05The landing page it should point at, section by section
  6. 06The qualification questions that separate a job from a tyre-kicker
  7. 07The follow-up sequence for the first 72 hours after a lead arrives
  8. 08What it would cost to have Celer build and run it

What it is not. It is not a live campaign, a finished creative package, free media management, or an audit of your existing ads. It is the plan. You are free to take it and build it yourself.
